Technical excellence and coordination are different skills. You can have a 95% success rate on technical execution and still fail at 85% of coordination work. This page is about what I learned from that gap and the systems I built to close it.

The coordination gap

The pattern showed up clearly over a month of retrospective analysis. Evening deep-work sessions had a near-perfect success rate: focused technical implementation, multiple commits per day, complex bugs resolved in single sessions. But coordination work (scheduling multi-stakeholder meetings, following up on delegated tasks, driving cross-team decisions) stalled repeatedly.

The failure modes were consistent:

  • Scheduling without accountability. "Let's meet tomorrow" with no follow-up. Sixteen-day delays became normal.
  • Planning without execution triggers. Comprehensive specs written, zero execution momentum.
  • Decisions without next steps. Discussions happen, action items stay unclear, everything stalls.

The root cause was not laziness or lack of skill. It was treating coordination as something that happens naturally when you do good technical work. It does not. Coordination is project management. It requires its own systems.

The 48-hour coordination rule

The simplest system change that made the biggest difference: a maximum 48-hour window for first response on any coordination item.

The rules:

  1. Any coordination request gets a response within 48 hours
  2. If no response comes, proceed independently with your best judgment
  3. Document every attempt (paper trail matters)
  4. After three unanswered attempts, escalate or work around the dependency

This works because it eliminates the ambiguity of waiting. "I'm waiting for input" is no longer a valid status for more than two days. Either you get a response and move forward, or you do not get a response and move forward anyway.

Key mindset shifts

Five ideas that changed how I think about coordination:

  1. Coordination is not politeness; it is project management. Following up on a decision is not nagging. It is the core mechanic of making things happen across a team.

  2. Silence does not mean agreement. If someone has not responded, assume nothing. Proceed with your plan and document it. They can object when they engage.

  3. Follow-up is professional, not annoying. The discomfort of sending a third message is smaller than the cost of a two-week stall.

  4. Systems over willpower. Do not rely on remembering to follow up. Build reminders, templates, and tracking into the workflow so coordination happens automatically.

  5. Technical specs are better than meetings. A well-written spec is precise, documented, and actionable. A meeting is synchronous, often unrecorded, and easy to misremember. Default to async written communication; use meetings only when real-time discussion is necessary.

Agent-managed coordination

The broader idea I explored: what if AI agents could handle the coordination overhead?

The concept is a collaboration system where agents manage follow-ups, track decisions, and surface stalled items. The architecture I designed has three layers:

Agent coordination engine. An orchestrator that manages specialized agents, tracks decisions, identifies patterns, and integrates with existing tools (issue trackers, chat systems, calendars).

Specialized agents. Each handles one aspect of coordination:

  • A coordination agent tracks stakeholder dependencies and follow-ups
  • A documentation agent generates specs from discussions
  • A follow-up agent provides intelligent reminders
  • A pattern recognition agent identifies what workflows succeed and which ones stall

Human-agent interface. Natural language commands ("coordinate the integration with the backend team"), structured decision templates, and auto-documentation of meetings into decisions and action items.

This is not fully built yet. It is a design direction that emerged from analyzing where my time actually goes. The insight is that coordination overhead is a systems problem, and systems problems can be automated.

Evening deep-work pattern

One concrete finding from the retrospective: my most productive technical work happens in focused evening sessions. The success rate for evening deep work was over 95%. Major breakthroughs on complex problems consistently happened during these blocks.

This is useful to know because it means coordination work should not be scheduled during peak technical hours. Mornings are for messages, follow-ups, and scheduling. Evenings are for implementation. Mixing the two reduces the quality of both.

Success metrics

If you want to track coordination improvement, these are the metrics I found useful:

Weekly tracking:

  • Coordination success rate: percentage of items resolved within seven days
  • Meeting avoidance rate: percentage of coordination done asynchronously
  • Decision speed: average time from coordination start to decision
  • Stakeholder satisfaction: informal feedback from people you coordinate with

Leadership indicators:

  • Initiative leadership: number of items you drive to completion (not just participate in)
  • Cross-team impact: number of teams affected by your coordination
  • Strategic influence: number of long-term decisions you shape

The point of tracking is not to gamify coordination. It is to make the invisible work visible. Technical output has obvious artifacts (commits, deployments, bug fixes). Coordination output is harder to see, which is exactly why it gets neglected.

The broader lesson

The gap between technical skill and leadership is almost entirely a coordination gap. The engineers who get promoted are not always the best coders. They are the ones who make things happen across people and teams. Building systems for coordination is the same kind of engineering as building systems for code. It just operates on a different substrate.
